We like clean lines. Stakeholder maps. Swimlanes. RACI charts.

We’re taught to bring clarity to complexity, to define roles and reduce uncertainty. And to some extent, those tools help. But they also trick us into thinking we’ve captured reality.

And that’s where many project managers get blind sided.

Because the most influential people in a project are often not the ones listed in the governance structure.

They’re not always the ones with the titles or the formal responsibility.

Influence moves quietly. Power hides in relationships. And by the time you feel its weight, it’s often too late to pretend it wasn’t there.

I’ve seen projects stall not because of bad planning, but because of someone who was never even listed as a stakeholder.

Someone who didn’t speak much in meetings, didn’t sign anything, didn’t appear in your RAID log, but still had the ear of a key decision-maker.
